1. Review the products.
2. List pros and cons of the products.
3. Check economic standing of these products to know the supply and demand.
4. Check on your competitor/s to gain upper hand on deals.
5. Manage and improve advertising, customer service, special promotions and after-sales.
6. Record daily logs for you to have visibility on trend and can make changes if urgently needed.
Look at competitor sales progress:
if it is increased competitor sales, do engineering changes in product, policy changes in price and strategy to serve better value proposition to the customer and motivate sales team
if competitor sales not increased touch customer real pain points and re-engineer the product to function today's market expectation.
In my own experience as in-store visual and sales..after the season of promotion most of the customer's asking for new collections/ designs,the store must be full updated of a new collection it will help the sales,but of course the sale promotion it will help also to increase sales.
Apply customer service feel free to introduce the new collection,give friendly gesture to the customer make sure the items well introduce.
Make the store attract the customer ,do a proper lay out as per guidelines.
In my own opinion their must be a plan in shipping the product so that the store will not be empty.

Its challenging and you are well aware about it before you took up the job. So first and foremost remove that stress and thought within yourself that you are in a difficult situation and immediately get into a huddle with the team to create a sense of ownership within the team. Must not create an environment that its you who is going to change everything it has to be team effort guided and driven by you. Define your decision in two categories "SHORT TERM & LONG TERM". Define your purpose and goal and the process to achieve it.
First of all, in order for me to perform as expected, I need to know and evaluate first our product. I have to go deep so I can identify what went wrong. After that I have to evaluate the market, and the significance or saleability of my product in the market. I need to understand consumers need. it is also significant to know my competitors and distinguished the points that can make my product more attractive and saleable in the market. After studying and going through the above points, I have to do a proper marketing of my product with the upgrades that I need to establish. Being having lot of competitors in the market, I should always look for an improvement to keep my products at the top always..
I will first identify the reason sales has dropped then plan organise and execute a promotion , boost advertising , restructure sales execution methods , analyse staff progress etc .
