What is the best solution to overcome project delays?

The following are the essential point to be addressed in order to overcome project delay

1.       The Project Manager shall prepare a project schedule and identify the activities which are linked i.e. where new activity cannot begin without completion of another activity. Such activities are to be clearly watched.

2.       The Project Manager shall prepare a checklist of required resources i.e. manpower, equipment and financial resources.

3.       A fully functional office with manpower and logistics to be set up for smooth project execution

4.       A probable delay may come from procurement for various reasons. So, equipment specifications /drawings shall be prepared clearly, sent to procurement and a specific delivery date is to be agreed with procurement.  In case of installation or commissioning of equipment, the issue of site preparation, training of  operators shall move side by side with procurement 

5.       The project personnel shall meet on weekly basis  and  shall discuss about the progress and bottlenecks if any

Proper development of a plan, proper management of cash flow and proper execution as per the plan ensure that there are no delays.

Once delays have been encountered, trace out which one is the reason from amongst the three mentioned above. Once the reason/s have been identified, address the basic reason first. Then go for fast tracking by increasing the resources. If this is not feasible then either the time has to be increased or project crashing is required with the consent of the project owner.

Crash schedule (Critical Path)

Increase resource

In current scenario,we cannot get additional resources from management easily,so best option is to crash schedule by rearranging critical path and add some activitites which we are considering as work stoppers from Client Side.

It depends on the phase of project.  as a general situation we can use some schedule compression techniques such as Fast tracking , Crashing,.. or use some creative solution.

Please follow Proactive Risk Management rather than reactive approach and communication management as per PMI standards, the delays have a background and they don't happen in a day or all of a sudden the requirements got more detailed and the expectations changed as asked by the customer.

 

If the delay is due to changed requirements then follow change management  and make sure that it gets documented in project Change History document and then upload that on share point which can be accessed by all the stake holders.

Next step is to schedule the calls and reach out on the conclusions and make sure that you roll out the minutes as agreed , also every action item is delivered in a time frame, if you fail here  then delays will keep on happening.

 

Effective  communication  with proper change management which is up to the point makes the delays to be ceased

Proper project planning with strong cash flow,this two factors are very important to project delaying, without a planning nothing going on smoothly.sometime for the perfect working process cash flow is very effective factor. And some factors are if we are doing a large scale projects (if the client cash flow no problem for this projects) we can divide the one work two or three contractors and we can finish the work much soon as possible
