I found this an interesting question, because I started thinking about what I would want to change if I became the manager/CEO of the organisation I am currently working for. I could think of some things for my organisation, and I think you will be able to think of some for yours. However, I will answer the question as if you and I have been hired to manage and organisation we have not previously worked for.1. It may be that we have been hired specifically to achieve particular new or different outcomes for the organisation. Obviously then we would be wanting to make the changes to achieve the outcomes the board/higher management hired us for. Success in this area will almost certainly be the major portion of our KPIs.2. Whether or not we have been hired specifically to make changes, we would be wise to change NOTHING in the first instance (unless absolutely essential for survival). Let us use a medical example to illustrate this. When you go to the doctor because you are sick, the doctor first checks your symptoms and vital signs. This does not change anything for you, but it is vital for the doctor to make a good decision about what to change to improve your conditon. If you arrive at the doctor losing blood rapidly, the doctor will make an instant (and often temporary) change to stop the bleeding, then go back to checking symptoms and vital signs to determine the permanent changes needed. Often this will include undoing the intial emergency change used to keep you (the patient) alive. We would want to treat our new organisation in a very similar manner.3. If you have been hired to maintain an organisation that is performing very well already, you have three tasks:

a. Resist the temptation to change just to leave your mark on the organisation.

b. Well performing organisations almost always can do even better. Look for things to 'fine tune' to get incremental improvements.

c. Well performing organisations are influenced by external factors. Keep aware and be proactive about evironmental changes (technology, law, competition, etc.) that may otherwise surprise the organisation and send it spinning into decline.

First is to correct the processes and procedures that mislead internal and external parties.  Second is to review work coverage of each division/department and maximize the contribution of each to the benefit of the company, as well as the employees.

You would not start immediately by changing. Some things were meant not tbe changed by previous management due to some unknown reasons for the lower management levels. You will need first to assess and evaluate all the problems, previous solutions, and issues exsisted and currently exsisting before taking any big changing step. Also be very careful not to start immediately by changing things all quickly as the most of time it is back to emotional decisions, and or objections to things you used to see before being a manager and without the insight at the time to demonstrate such things and when the time comes to manage you quickly haste for the change. Don't be impulsive and be reasonable and very practical.. Good like to you in the new position if you got the be the manager anyway..
